# The Sound of Competence

_The science of vocal delivery for professionals._

You can spend a week sharpening an argument, refining the structure, the evidence, the exact wording of the recommendation, and then deliver it in a voice that quietly undoes all of it. Flat. Rushed. Trailing upward at the end of every sentence as if asking permission. The words are right. Something else is wrong.

We tend to treat delivery as packaging: the message is the real content, and how we sound is a cosmetic layer on top. Decades of research in psychology and communication suggest the opposite. The voice is not packaging. It is a second message, running in parallel, that listeners read continuously for signs of competence, confidence, and conviction. For professionals, learning what that channel is actually transmitting is one of the highest-leverage and most overlooked moves in communication.

#### Your voice says “there’s a mind here”

Start with the most basic question: does it even matter whether a message is spoken or read? In a set of experiments, Schroeder and Epley [(2015)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-7) had evaluators consider the same job pitch either by reading it on the page or by hearing it spoken aloud. The spoken version won, decisively. Candidates whose pitches were *heard* were judged more competent, more thoughtful, and more intelligent than candidates whose identical words were merely read, and evaluators came away more interested in hiring them [(Schroeder & Epley, 2015)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-7). Strikingly, adding video on top of the audio barely moved the needle; the voice itself was doing the work.

The act of speaking seems to convey the presence of a thinking mind in a way that text strips out. The practical implication is uncomfortable for anyone who defaults to email: when you want to be taken seriously, the medium that carries your competence best is often your literal voice.

#### Pace, pitch, and the sound of confidence

So what is the voice transmitting? A large part of it is confidence. In a classic pair of field experiments, Miller and colleagues found that speakers who talked somewhat faster than average were more persuasive and were rated as more knowledgeable and credible than slower speakers [(Miller, Maruyama, Beaber, & Valone, 1976)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-5). They argued that speech rate functions as a general credibility cue; listeners read fluency and pace as evidence that the speaker knows what they are talking about. The effect has limits, of course; relentless speed can read as evasive rather than expert.

Those limits are exactly what Guyer, Fabrigar, and Vaughan-Johnston [(2019)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-3) mapped more precisely. Across three experiments, faster speech and falling (rather than rising) intonation made speakers sound more confident, and that perceived confidence shifted listeners’ attitudes. *How* it shifted them depended on the audience. When people were thinking hard about the content, sounding confident led them to process the argument more favorably; when they were only half-listening, vocal confidence worked as a simple peripheral cue that nudged them on its own [(Guyer, Fabrigar, & Vaughan-Johnston, 2019)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-3). Either way, how sure you sound becomes part of how persuasive you are.

#### Monotone has a measurable cost

If confidence is one axis of delivery, variation is another, and monotone is more expensive than it feels. Studying eighteen student presentations, Hincks [(2005)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-4) measured pitch variation directly, using the standard deviation of fundamental frequency, and found it correlated strongly with listeners’ ratings of how “lively” a speaker seemed (r = .83). Flat pitch reads as flat affect.

The cost is not only in how you are perceived; it is whether you are absorbed at all. Rodero, Potter, and Prieto [(2017)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-6) found that audio messages delivered with greater pitch-range variation were processed better by listeners, who paid more attention and remembered more of the content [(Rodero, Potter, & Prieto, 2017)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-6). Monotone does not merely make you seem dull; it measurably lowers the odds that your point survives in the listener’s memory. Vocal variety is not theater. It is how you hold attention long enough to be understood.

#### Pauses aren’t empty; they’re read

The spaces between words carry signal too. Brennan and Williams [(1995)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-2) showed that listeners actively infer a speaker’s certainty from prosody and pauses. When someone answered a question quickly and with falling intonation, listeners were more confident the speaker actually knew the answer; long hesitations and a rising, questioning intonation made listeners doubt it [(Brennan & Williams, 1995)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-2).

This reframes the nervous habits most professionals carry. The filled pause (“um,” “uh”) and the upward lilt at the end of a confident statement are not neutral. They are interpreted as evidence that you are unsure. A deliberate, *silent* pause does the opposite work: it reads as control. The goal is not to eliminate pauses but to replace the anxious, filled, rising ones with composed, silent, falling ones.

#### How to use this at work

The research converts into a handful of demanding habits. Vary your pitch on purpose; the surest cure for monotone is to genuinely engage with the sentence you are saying, but consciously letting your voice rise and fall keeps attention and recall up [(Hincks, 2005](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-4); [Rodero et al., 2017)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-6). Let declarative sentences *fall* at the end rather than rise when you want to signal that you mean them [(Brennan & Williams, 1995](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-2); [Guyer et al., 2019)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-3). Trade filled pauses for silent ones; a beat of quiet reads as confidence where “um” reads as doubt. Mind your pace; a touch faster than your nervous baseline tends to project competence, within reason [(Miller et al., 1976)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-5). And when a message genuinely matters, say it out loud to a person rather than sending the document, because the voice is the channel that conveys you have actually thought about it [(Schroeder & Epley, 2015)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-7).

#### None of this is fixed

It is tempting to hear all of this as a description of two kinds of people: the naturally charismatic and the rest of us. The evidence says otherwise. Antonakis, Fenley, and Liechti [(2011)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-1) ran controlled interventions teaching “charismatic leadership tactics,” many of them vocal and nonverbal, including animation and tone of voice, and found that trained individuals were subsequently rated as significantly more charismatic by others [(Antonakis, Fenley, & Liechti, 2011)](https://a509660c-623a-444d-82c7-f5dcfb11aa03.claudeusercontent.com/v1/design/projects/a509660c-623a-444d-82c7-f5dcfb11aa03/serve/The%20Sound%20of%20Competence.dc.html?srcmap=1&_omeo=https%3A%2F%2Fclaude.ai#ref-1). Delivery is a learnable set of behaviors, not a fixed personality trait. The gap between how you sound and how you want to sound is closable with practice.

#### Where Elo fits

The difficulty is that almost no one can hear their own delivery accurately in the moment. You cannot easily tell, mid-sentence, that you are trailing upward, flattening out, or filling every pause, though these are the very signals your listeners are reading. That blind spot is what structured practice addresses.
